The L.E.D.G.E.R. Standard

Leadership Evaluation, Development, Growth, Evidence & Readiness

Authority increases responsibility. It does not create exemption.

Performance tells us what was achieved. Impact tells us what the method left behind.

What this standard measures

The L.E.D.G.E.R. System measures how leadership is performed, experienced, and demonstrated.

The Professional Impact Assessment rates: Observable behavior and demonstrated impact—not personality, identity, potential, title, intentions, likability, or reputation.

Professional decorum. Professional decorum is not silence, forced agreement, or emotional suppression. It is the disciplined practice of delivering, receiving, and resolving challenge with clarity, dignity, curiosity, and respect.

The change and adoption chain

INFORMATION → UNDERSTANDING → READINESS → PRACTICE → SUPPORT → ACCOUNTABILITY → TRANSFORMATION

Dimension 1

Stewardship of Authority

Authority is held to the standard first. Title does not purchase exemption from the expectation.

  1. 1I apply professional and performance standards to myself before requiring them from others.
  2. 2I acknowledge mistakes and correct them without hiding behind title, intention, or past performance.
  3. 3I invite appropriate upward feedback and respond without retaliation, humiliation, or defensiveness.
  4. 4I use authority to create clarity, safety, accountability, and growth—not personal exemption.

Dimension 2

Performance & Impact

The result is evaluated together with what the method left behind in people, culture and trust.

  1. 5I evaluate both the result achieved and its effect on people, culture, customers, and trust.
  2. 6I do not excuse harmful conduct simply because targets, speed, or output were achieved.
  3. 7I adapt my method when results create avoidable stress, turnover, fear, or distrust.
  4. 8I leave people, processes, and culture stronger—not merely finished with the task.

Dimension 3

Intentional Questioning

Questions are designed for purpose, timing and power dynamics rather than defaulting to accusation.

  1. 9I clarify what I need to understand or accomplish before I ask the question.
  2. 10I choose a question type and tone that fit the purpose rather than defaulting to accusation or command.
  3. 11I consider timing, setting, power dynamics, and how the question is likely to be perceived.
  4. 12I verify understanding before drawing a conclusion, correcting someone, or taking action.

Dimension 4

Reciprocal Professional Decorum

Decorum is applied in every direction — upward, lateral, downward and to the customer.

  1. 13I deliver feedback in an appropriate setting, with respect, and focused on behavior.
  2. 14I listen and clarify before defending myself, dismissing the message, or explaining intent.
  3. 15I disagree directly without attacking, humiliating, interrupting, or reducing a person's worth.
  4. 16I apply professional decorum consistently to senior leaders, peers, direct reports, and customers.

Dimension 5

Information to Transformation

Information becomes an observable expectation that is taught, practiced and reinforced.

  1. 17I translate information into a clear, observable expectation rather than assuming the message is enough.
  2. 18I confirm the recipient’s understanding, perspective, readiness, and ability to apply the expectation.
  3. 19I provide practice, modeling, coaching, or resources before judging mastery.
  4. 20I reinforce the behavior until it is demonstrated consistently in real conditions.

Dimension 6

Accountability With Grace

Gaps are named with evidence, separated from personal worth, and closed with a specific plan.

  1. 21I name the performance or conduct gap directly, using evidence and the defined standard.
  2. 22I separate correction of behavior from judgment of the person's worth or identity.
  3. 23I set a specific action, owner, deadline, support, and follow-up instead of offering vague advice.
  4. 24I hold title, tenure, status, and top performance to the same clearly defined decorum standard.
